When There’s So Much to Do That Nothing Gets Done

How to simplify your focus, reclaim momentum, and empower action.

Ever had one of those days?

The to-do list is 27 items long. Everyone needs something. And somehow, it feels like nothing actually gets done.

Welcome to overwhelm, and lack of priority focus. But there’s a way through. And it starts with one hard truth:

If everything is important, nothing is.

As leaders, we’re not just managing tasks. We’re managing focus, energy, and strategic direction. So when everything feels urgent, you have to step above the noise.

Here’s a simple framework to break the cycle and regain clarity, whether it’s just you, or a whole team.

1. Breathe.

Seriously. Stop and take a breath. Get grounded, calm, and clear. 

When your brain is in panic mode, it shuts down creativity and logic. Just 60 seconds of calm, deep breathing can reset your nervous system and help you think again.

Inhale: “I receive clarity and calm.”
Exhale: “I release anxiety and distraction.”

2. Brain Dump: Empty the Mental Clutter

Get it all out, everything that’s spinning in your head. Work projects, emails, family tasks, personal errands… all of it.

This isn’t about making the perfect plan. It’s about visibility. What you don’t see clearly, you can’t lead clearly. Once it’s out of your head and onto paper, it becomes manageable.

3. Find the First Domino

Now, scan your list and ask: What’s the one thing that makes everything else easier or irrelevant?

That’s your first domino. It might be a key decision, a tough conversation, or one clear task you’ve been avoiding.

If you’re unsure, try this: “What would the CEO version of me handle first?”

Start there.

4. Block Time and Protect It

Put it in your calendar like a meeting. No distractions. No bouncing tabs. Just you, focused on your first domino until it’s either done or you’ve pushed it as far as you can today.

If it’s big, break it into 90-minute deep work blocks. But protect the time like it matters. Because it does.

5. Try the 20/60/20 Rule

You don’t need to do it all. You need to start it and finish it well.

Here’s the rule:

  • First 20%: You start it. Set the vision, direction, and key decisions.
  • Middle 60%: Delegate the main execution. Empower your team.
  • Last 20%: Come back to review, polish, and ensure final alignment.

Most leaders get stuck trying to own 100%. But high-leverage leaders know how to move the ball, and then let others carry it.

6. Empower the Middle 60%

If your team can’t handle the middle, train them. Use the Empowerment Triangle:

  1. I do, you watch
  2. We do it together
  3. You do, I watch

Then, they own it.

Don’t just delegate tasks. Develop leaders. The more they grow, the more space you have for strategy, vision, and energy.

Now ask: “What else can I empower or delegate?”

Then… do it.

7. Move On to the Next High-Leverage Thing

Once the first domino is down, repeat the process.

Look again at your list. What’s the next most important thing? What creates flow, progress, or momentum?

You’re not trying to do everything. You’re leading with intention. One, most important domino at a time.

Final Thought: Simplicity Wins

Overwhelm thrives in complexity. Leadership thrives in clarity.

You don’t need more hours. You need better focus, better systems, and better handoffs.

Breathe. Dump. Decide. Block. Empower. Repeat.

And watch the momentum build, one clean, high-leverage move at a time.
